Overview
A no-show is the most expensive event on a sales floor. Marketing paid to generate the lead, a setter or funnel worked to book it, a calendar slot was reserved, and then nothing happened. Most reps treat no-shows as weather. Top reps treat show rate as a controllable number, because it is.
The system has two halves: prevention before the call time, and recovery the moment someone fails to appear.
Prevention: the confirmation stack
Layer one is the pre-call workflow itself. The 60 second dial, the personalized video, the resource send. A lead who has already exchanged messages with a real human is dramatically less likely to ghost that human. Anonymous calendar slots get skipped. People do not.
Layer two is calendar confirmation enforcement. If the lead has not accepted the Google Calendar invite, chase it specifically: "Sent out the invitation to your email, please confirm it when you have a chance." Do not skip this because it feels small. An accepted invite blocks their calendar, triggers their own reminders, and functions as a written yes.
Layer three is the personal number touches: one text the day before, one the morning of, from your personal number, conversational in tone. The day-before text can also preview value: what you will cover, or a resource to glance at first.
Layer four runs in the background: the company's confirmation page with breakout videos, email sequence, and retargeting ads. You do not control these, but know they exist so your personal touches complement rather than duplicate them.
Recovery: the no-show sequence
Prospect is three minutes late. Start now, not at minute fifteen, because the first minutes are when a distracted prospect can still be pulled in.
Double dial. If they answer, try to get them to join right now. If they genuinely cannot, do not hang up until they have picked a new time slot with you live on the phone. A reschedule chosen together on a call shows up. A reschedule link fired into the void mostly does not. If they will not commit live, tell them you will send a reschedule link by email and text, and do it immediately.
No answer on the double dial? FaceTime audio. Still nothing? Leave a voicemail after the second call, and tailor it to the lead source. If they came through an appointment setter, reference the setter by name and the conversation they had. If they came from an ad or form fill, reference the video they saw and the form. Either way: the meeting link is in their inbox, you will stick around a few minutes, if they cannot make it you will send a reschedule link, and here is your direct number, read out loud.
Then text and WhatsApp: "(Name), I didn't see you join our zoom meeting, are you still able to make it? If not you can rebook here: (calendar link)." Update the CRM to the no-show stage. Seven minutes past start with no contact, categorize the lead and start the sequence properly.
The follow up ladder
Three hours later, if no reply and no rebook, send the last message of the day, and make it the question that actually matters: "Is there anything specific that made you cancel the meeting? The way this call is set up is to demo the product and see if it's a right fit for you, it's not a high pressure sales call. If you have any questions you want answered instead of having the call first, just let me know and I'll be happy to help." This message rebooks people nothing else touches, because it addresses the real reason many no-shows happen: fear of a pressure call.
Next day: the "we're all busy" video message. Day after: the text offering the two resources, testimonials or the explainer doc, their choice of channel. Day after that: the loom video with a recorded demo. Then weekly value driven follow ups until they rebook, and move them to the no-show old stage in the CRM.
Every reply at any rung gets triaged: positive reply with a new date means update the CRM, set the day-before reminder, run the day-before text. Neutral reply means weekly value follow ups continue. Explicit not interested means closed lost, and the company's long term sequences keep the door cracked.
